OUR SOLUTION
Coming off an unfavorable experience with a contract manufacturer, our client prioritized the protection of their intellectual property. After analyzing different operational models to start up their project with Prodensa, our client chose the Inshoring Model. This provided them with a streamlined start up process with the application of proven best practices earned by Prodensa over nearly 40 years.
Inshoring provided our client a domestic manufacturing solution with risk-free access to the cost-benefits that Mexico provided for their manufacturing operation.
They scaled up fast, and reached the first phase of planned capacity within 6 months of beneficial building occupancy.
The Inshoring Model provided our client protection to their cash flow during the crucial ramp-up phase while allowing them to meet new contractual demands in the most agile way.
THE CHALLENGE
By 2015, the client's global growth was challenging their current manufacturing capacity. Changes in regulations required a fresh look on their regional operations network.
With a successful operation on Mexico's northern border for more than 30 years, the client sought to grow their footprint, while still focused on the US-Mexico border region.
The company had to establish and enhance its production capabilities in order to keep expanding and serve the ever-growing need for medical supplies on the West Coast
They made the decision to invest in Mexico, but their strategy was clear: to become the Employer of Choice in their chosen community and lay roots for further expansion.
They needed access to specialized talent in the medical device industry, and wanted to connect with local institutions to grow and develop the talent pool that would serve their future goals, but also enhance the community.
But where was the right community? That's where PRODENSA came in.
THE SOLUTION
A Major Expansion for a Medical Device Manufacturer
PRODENSA worked alongside the client to create a program in three phases that would help them accomplish their manufacturing goals.
Our project management and advisory team toured 8 cities throughout Mexico that met the initial criterial of the goals. With PRODENSA guidance, the client chose the city of Mexicali, in the northwestern border state of Baja California Norte.
Mexicali was a city that had a preferential location, access to the specialized talent they needed, and a steady workforce in a neutral environment. It was also a city whose government leaders offered tailored support, and growing manufacturing footprint afforded multiple options.
The client's initial idea was to lease 100,000 ft2 facility to house their assembly operations and give them a chance to stage their growth. Yet as the project evolved, the client decided to add warehousing and sterilization processes to be able to ship directly to clients on the West Coast and abroad.
In the first stage, the company built a 620,000 ft2 distribution center and hired 2,700 employees. A few years later a 175,000 ft2 sterilization operation was added to bring the total workforce to 3,500 employees on the campus.
Currently, the client is expanding their entire operation another 650,000 ft2, and hiring an additional 1,000 employees. With their expanded operation, they will focus on serving North America, Europe and Australia.
As with their other manufacturing campus in Mexico, the client is focused on becoming and integral part of the local community.
PRODENSA's Institutional Relations team supported the client to mapping local and regional stakeholders. They also identified and collaborated with local health institutions to provide resources and help to improve the health outcomes of the Mexicali community.
